Stop building 'AI wrappers' (and build capabilities instead)

If you're building a B2B SaaS product, you've probably heard the conventional wisdom: reduce friction, add tooltips, and drop users straight into the dashboard. It sounds logical, but for complex platforms, this approach is often why your activation rate is stuck in the low twenties.

The problem isn't that your software is too hard to use. The problem is that you are conflating usability with activation. Making a button easy to click does not mean the user understands why they should click it.

The myth of the self-serve dashboard

Founders love the idea of zero-touch onboarding. You sign up, you see the UI, you start getting value. But consider a platform that requires integrating three external APIs, mapping custom schemas, and inviting team members before it generates a single actionable insight.

When you drop a new user into an empty state with a “Quick Start” checklist, you aren't removing friction — you are just transferring the cognitive load from the product's architecture directly onto the user's shoulders.

Designing for “Time to First Value”

Instead of trying to teach users everything your app can do, ask yourself one question: What is the absolute minimum configuration required to deliver a single moment of undeniable value?

  • Delay non-essential settings. If they don't need a profile picture to see the data, don't ask for one until week two.
  • Use progressive profiling. Ask questions contextually. When they try to export a report, that is when you ask for their company's tax ID.
  • Build AI-assisted mapping. If they have to upload a CSV, build an ML pipeline that maps the headers automatically. Do not make them do your database's homework.

Activation is not about finishing a product tour. It is the moment the user realizes that the pain of setting up your software is fundamentally lower than the pain of returning to their old workflow. Design your onboarding to get them to that realization in under ten minutes.
